Channel performance analysis creates a common data language for those conversations. When every channel is evaluated against the same scorecard - revenue attributed, pipeline influenced, cost per pipeline dollar, CAC, and conversion rates - the budget allocation discussion becomes a data discussion rather than an advocacy competition. High-performing channels make the case for themselves through their numbers. Underperforming channels face a clear question: optimize, experiment, or cut.
A channel performance scorecard is a standardized template for evaluating every marketing channel against the same set of metrics. Standardization is critical - comparing channels using inconsistent metrics leads to false conclusions. The scorecard should include five core dimensions.
Revenue attributed measures the closed-won revenue where this channel received primary attribution credit under your attribution model. Revenue influenced measures the dollar value of all closed deals where this channel appeared as a touchpoint in the 90 days prior to close. Both numbers matter. Some channels are excellent at generating the first contact with a buyer but rarely appear as the closing touch - they will look poor on revenue attributed but strong on revenue influenced. A channel that appears in 40% of all closed-won deals in the quarter has strategic value that a pure attribution metric would undercount.
Cost per pipeline dollar is the total investment in a channel divided by the pipeline dollar value it created in the same period. If you spent $30,000 on LinkedIn in Q3 and the LinkedIn-attributed pipeline was $210,000, your cost per pipeline dollar is $0.14 - for every 14 cents you spent, you created one dollar of pipeline. This metric allows direct comparison across channels regardless of their absolute scale. A channel spending $5,000 per month that generates $80,000 in pipeline has a cost per pipeline dollar of $0.0625 - more efficient than a channel spending $50,000 per month generating $400,000 in pipeline at $0.125 per pipeline dollar.
MQL volume by channel tells you how many marketing-qualified leads each channel is generating. Quality - measured as ICP match rate and MQL-to-opportunity conversion rate by channel - tells you whether those leads are actually sales-ready. A channel generating high MQL volume with a 12% conversion to opportunity is substantially less valuable than a channel generating lower MQL volume with a 38% conversion rate. Volume and quality must always be evaluated together because they have opposite failure modes: a channel optimized for volume generates cheap, plentiful, worthless leads; a channel optimized for quality might be missing large, accessible audiences that would respond well to the right message.
Pipeline velocity measures how quickly leads from each channel move through the funnel to closed-won. Referral-sourced leads typically move 40-60% faster than paid social leads in most B2B businesses, because they arrive with existing context and trust. Understanding velocity by channel helps you forecast pipeline conversion timing and explains why two channels with similar MQL volumes can produce very different revenue results in a given quarter - faster-converting channels produce revenue in the current quarter while slower-converting channels build the following quarter's pipeline.
Channel-level CAC is the fully-loaded cost of acquiring one customer from this specific channel. As discussed in CAC and LTV analysis, channel-level CAC is far more actionable than blended CAC because it reveals the specific economics of each growth lever. Paired with channel-level LTV (where available) or average deal size, channel CAC allows direct calculation of the LTV:CAC ratio for each channel - and that ratio is the ultimate arbiter of whether a channel deserves more investment, less investment, or a strategic overhaul.

Demand generation channels - paid search, paid social, content marketing with conversion optimization, webinars, and email campaigns to cold or warm lists - are designed to move prospects from awareness to expressed intent. The right metrics are MQL volume, MQL quality (ICP match rate), cost per MQL, and MQL-to-opportunity conversion rate. A demand generation channel succeeds when it consistently delivers sales-ready leads at a cost that is justified by the revenue those leads generate.
Conversion channels - bottom-of-funnel retargeting, demo and pricing page optimization, direct sales outreach to warm leads, case study and proof content - are designed to convert prospects who have already expressed interest. The right metrics are pipeline creation rate, CAC, and pipeline velocity. These channels are last-touch by nature, which is why attribution models that only credit last touch dramatically overvalue conversion channels relative to the awareness and demand generation channels that did the work of building interest in the first place.
The purpose of channel performance analysis is to create actionable budget reallocation decisions. Analysis without action is expensive research. Here is the framework for turning channel performance data into budget decisions.
A sustainable channel investment framework allocates roughly 70% of the marketing budget to proven, performing channels that have demonstrated consistent pipeline and revenue contribution. These channels form the core of the demand generation engine and should receive stable investment with ongoing optimization. Twenty percent goes to channels that show promise but have not yet proven out at scale - they are being developed and tested with meaningful investment, but the proof case is not yet established. Ten percent goes to pure experimentation - new channels, new formats, new audiences - where the expectation is learning rather than immediate return. This framework prevents the common failure modes of both too much conservatism (all budget in proven channels, no exploration) and too much experimentation (budget scattered across too many channels, none achieving critical mass).
The decision to cut a channel versus invest in optimizing it should be based on three factors: the size of the performance gap, the evidence for why the gap exists, and the cost and feasibility of closing the gap. A channel with a 20% below-target CAC that has been running for only one quarter probably needs more time and testing before being cut. A channel with a 60% above-target CAC that has been running for eight months with multiple creative and audience iterations is probably genuinely structurally expensive for your business. The most common optimization mistake is making creative and targeting changes to fix what is actually a fundamental audience mismatch - the channel reaches people who are not your buyers, and no amount of creative optimization will change that structural reality.
New channels need a minimum evaluation period before the data is statistically meaningful. For paid channels with high daily spend, 90 days is typically enough to establish a meaningful baseline with statistical confidence. For content and SEO programs, which build momentum over time, 6 to 9 months is a more appropriate evaluation window. For referral and partner programs, which depend on building relationships before leads materialize, 6 to 12 months is reasonable. Setting appropriate evaluation windows before launch prevents premature cuts of channels that have long lead times and prevents sunk cost fallacies where failing channels continue receiving budget because "we've already invested so much."
Formal channel performance reviews should happen quarterly, with monthly monitoring to catch significant anomalies that require intervention before the next quarterly review. The quarterly review is a comprehensive scorecard evaluation: every channel is assessed against its performance targets using the full scorecard, budget reallocations for the next quarter are proposed and approved, and new experiments are scoped and budgeted.
Monthly monitoring is lighter - primarily checking that channels are on track, catching any technical issues (a campaign that has stopped spending, a conversion tracking breakage, a landing page that has gone down), and monitoring for significant anomalies that warrant investigation. The monthly check is not the right time for budget reallocation decisions, because one month of data is rarely statistically meaningful enough to justify structural changes.
Annual channel strategy reviews go deeper: assessing how your channel mix compares to the competitive landscape, evaluating whether the channels your buyers prefer are the ones you are investing in most heavily, and setting the strategic channel priorities for the coming year. This annual review is also the right time to evaluate the overall balance between paid and owned channels - and whether the business is building long-term owned assets (SEO authority, email list, community) that reduce dependence on paid channels over time.
Channel performance analysis is only as accurate as the attribution model underlying it. Without proper multi-touch attribution, channels that operate at the top and middle of the funnel will systematically appear to underperform against channels that operate at the bottom of the funnel - because last-touch models give all the credit to the final interaction and none to the channels that built the buyer's interest and intent over the preceding weeks or months.
Building a multi-channel attribution model requires the same infrastructure described in the revenue attribution deep-dive: consistent UTM parameters across all channels, CRM fields that capture multi-touch data, and a reporting layer that can calculate channel contribution at each stage of the funnel. The channel performance scorecard should always present both first-touch and last-touch attribution alongside a multi-touch model, because the different perspectives reveal different truths about each channel's role in the buying journey.
The most important insight that multi-touch attribution surfaces for channel performance analysis is the difference between channels that start pipeline and channels that close it. LinkedIn thought leadership might appear as first touch on 35% of your largest deals while rarely appearing as last touch. Direct outreach might close nearly everything while generating almost no first touches. Evaluated on last-touch alone, LinkedIn looks irrelevant and outreach looks like the entire marketing engine. Evaluated on multi-touch, you see that outreach is closing deals that LinkedIn thought leadership created - and cutting LinkedIn would collapse the top of the funnel that outreach depends on.
